01 | Define the problem and accountability
Use executive interviews, operations walkthroughs and application reviews to agree outcomes, scope, decision owners, current risks and constraints. Never start with product selection and work backwards to invent a problem.
02 | Establish the baseline and data reliability
Confirm source systems, calculations, KPI definitions and update cycles. Reconcile missing records, manual overrides and inconsistent meanings across departments before making performance claims.
03 | Design options with control limits
Build service, compliance, cost, fairness and resource constraints into scenario design. Show trade-offs, approval responsibilities and exceptions instead of treating optimisation as an unchecked black box.
04 | Validate, accept and scale
Trial the approach in an appropriate unit or site and evaluate not just system functions but management adoption, operating performance and auditability. Expand only when the evidence supports it.
Measure the outcome. Verify the improvement.
Recommendations must account for operating constraints, data reliability, ownership and agreed acceptance measures before they become workable business solutions.
